Key Talent Index (KTI)

The Key Talent Index is a strategic assessment framework that helps organisations evaluate and monitor four essential dimensions of workforce value: performance, capability, engagement and criticity. It provides managers, HR leaders and executives with a clear picture of how each employee contributes to organisational success, making it easier to identify the people who create the greatest value and those whose loss would represent the greatest risk.

Rather than relying on performance alone, the Key Talent Index combines multiple indicators to support better talent decisions. It helps organisations recognise high performers, identify employees with scarce or strategically important capabilities, understand engagement levels and assess criticity across the workforce. These insights strengthen succession planning, capability development, employee retention and long-term workforce strategy while ensuring that investment is focused where it will have the greatest organisational impact.

I developed the Key Talent Index (KTI) in collaboration with the Australian Institute of Management before introducing it internationally to help managers use it transparently with their teams.

The Key Talent Index, or KTI, is a visual framework that maps both the professional capabilities and personal strengths of people within an organisation. It is particularly valuable for startups, SMEs, and businesses that face challenges attracting, engaging, and retaining talented people.

The KTI enables managers to have meaningful conversations with their team members about performance while also exploring their willingness to develop new skills, increase their versatility, and strengthen more than twenty other factors that contribute to long-term employability.

The index is built around four core measurement areas, each combining multiple assessments into a single, easy-to-read visual report. For startups and growing businesses, the Key Talent Index is an effective way to involve people in HR processes with complete transparency while providing a clear visual measure of each person’s development over time.

Performance

The Key Talent Index measures employee performance by assessing the value each person creates through their results, effectiveness and overall contribution to the organisation. It enables managers to identify outstanding performers and recognise their achievements objectively. The assessment typically considers five dimensions: behaviour, alignment with organisational values, achievement of objectives and, for managers, their ability to build engagement and develop high-performing teams.

Capability

The Key Talent Index evaluates employees’ capabilities by looking beyond technical expertise to include practical skills, behavioural strengths and interpersonal effectiveness. It also measures versatility, learning agility and how an employee’s capabilities evolve over time. This helps organisations identify people with scarce or strategically important expertise while supporting their continued professional growth.

Engagement

Employee engagement is assessed by measuring motivation, commitment, job satisfaction and willingness to contribute beyond minimum expectations. This enables managers to recognise highly engaged employees, understand what drives their commitment and create the conditions that sustain long-term engagement.

Criticity

The Key Talent Index also measures employee Criticity by assessing business impact, replacement difficulty and the operational consequences of losing that individual. This allows managers to identify employees whose knowledge, expertise or relationships are strategically important and to develop appropriate succession, retention and knowledge transfer strategies.

Taken together, the Key Talent Index provides HR leaders, executives and managers with a complete picture of the value employees create across four strategic dimensions: performance, capability, engagement and criticity. It helps organisations recognise exceptional contributors, develop scarce capabilities, strengthen employee engagement and reduce key person risk through better succession and retention planning.

How I use the Key Talent Index

I developed the Key Talent Index while living in Australia to help organisations make better people decisions using evidence rather than intuition. It supports talent management, succession planning, capability development and employee retention by giving leaders a practical framework for identifying and investing in the people who create the greatest organisational value.

Identifying Key Talent

The Key Talent Index helps organisations identify employees who make the greatest contribution through their performance, capabilities, engagement and criticity. Combined with the Talent Balance, it provides a strategic view of workforce strengths and vulnerabilities.
